OKR in 7 Simple Steps (Secrets From Successful Serial Founder)

In this video, I’m going to show you how to grow your startup or small business using the OKR System.
OKR (“Objectives and Key Results”) isn’t just for small businesses. Companies like Google and Intel rely on OKR to get stuff done in their company.
You’ve probably heard of the OKR from John Doerr, who has helped make the system famous. Well, this video is going to get into LOTS of detail … and show you exactly how to implement OKR in your business.
I’ll even reveal how I OKR helped grow our startup to 33 million users.
So without further ado, let’s review what you’ll learn.
Your first two steps are to identify high-level goals. Then, break those goals down into smaller chunks. Specifically: set specific outcomes that you want to achieve (goal-setting).
Next, it’s time to assemble the teams that are going to tackle these goals. This is a step that trips a lot of people up. And I’ve got some awesome pro tips in this section of the video that I had to learn the hard way.
Your 5th step is to announce the goals so everyone is on the same page.
Then, it’s time to schedule (and actually do) weekly check ins. That way, you measure the objective and key results. And make changes if needed.
Last up, it’s time to score how you did. There’s a right and WRONG way to score progress with OKR. And in the video I show you the right way.
OKRs don't require specific tools, can be run from a PowerPoint as we did or there are specific online services such as Ally or Perdoo.

  • Great approach to OKRs. For your reference: 1. Set the high-level objectives • do 1 or 2 max for the quarter 2. Break the objectives down to projects and key results • 3-6 projects max • projects should reach the high-level objective • key results: Specific, Measurable, Stretch 3. Set the team • autonomous • has the resources • must have a lead 4. Have the teams do a monthly breakdown into months 5. Announce it to everyone in the company 6. Do the weekly check in • are they on track? • get them missing resources 7. Score and announce the project • score suggestion: use smileys (sad, neutral, happy) • don't blame

  • It's difficult to overstate how important I've found this video to be. Through a combination of experience and experimentation, I'd been working to a model that approximated steps 1-3 - but the way I'd been managing the KRs... well, it always felt like my approach had a hole in it that I didn't know how to fill.   • Been an OKR coach for 10 years now. Ill call this the Vivino OKR system. It's Unique... But if it works, why not! OKRs are the most crowdsourced management methodology. What I like here is that OKRs consider capacity. Most Os are Aspirational and qualitative. KRs are mostly outcomes or big milestones. Projects come later not before KRs. OKRs can be bottom upped as well. OKRs can be spread through the organisation not just a few people.

  • Thank you. I will implement OKRs in my organization. We have “Must wins”, similar to OKRs, however it does not clear definition for leaders and they put their an important routines as Must wins. Implementation of OKRs should change current practices.

    • Thanks, we actually just used slides to communicate the results, pretty straight forward. Then we would track any numbers in spreadsheets. Longer term we always have lots of dashboards on screens in the office. I like simple dashboards that focus on exactly what you're trying to improve.     • I think you can, Google has done that. We just use it in a specific way, no matter what you choose don't try and do too many things at the same time as you won't get the right things done. You have to make choices so that you have clear priorities.

    • You always want the real goal to be the key result. Opening a shop is not that, selling that is what you really want. They way you always focus on what is important, selling polos.
